Honest guide to telling serious agencies from ones selling smoke, what to ask in the first call, and why sometimes a freelance is a better choice than a big agency.

How to pick a design agency in Madrid (and when to pick freelance)

There are hundreds of design studios and agencies in Madrid. Some are brilliant. Many are competent. Quite a few are mediocre behind a pretty site. This is a practical guide to telling them apart in the first conversation.

Signs of a serious agency. Portfolio with full projects, not just carefully cropped "highlights". Case studies explaining problem and process, not just the final piece. Identifiable team (with names and roles, not just "an international team"). Documented process (how do they start a project? what phases?). Available for a free call before moving a proposal.

Signs of an agency selling smoke. Portfolio with stock pieces or unverifiable work. "Specialists in everything": branding + web + SEO + marketing + social + community management — that doesn't exist well done by the same team. Ridiculously low hourly rate (below €35/h in Madrid is very unlikely to be serious work). Pressure to sign fast. Vague contracts without measured scope.

Questions to ask in the first call. How many similar projects have you done? Can I talk to a client of yours from the last 6 months? What's your typical project size? Who's going to work directly on my project (not who sells it to me)? How many revision rounds does the quote include? What happens if I'm late sending feedback? Who owns the IP at close?

When agency is the right answer. Large projects with many stakeholders (multinationals, public sector, serious e-commerce). Need for capacity across multiple disciplines in parallel (branding + web + campaign + production simultaneously). Need for dedicated account manager. Projects where structured-company responsibility and legal cover matter more than agility.

When freelance is a better choice. Small-medium projects (budget under €15,000). When you value talking directly to whoever does the work. When you want fast iterations without agency bureaucracy. When the project needs a creative with their own voice more than a production machine. For independent professionals, small brands, early-stage startups.

Hybrid: freelance + collaborator network. An option many don't consider: working with an experienced freelance who has a trusted collaborator network (photographer, motion designer, backend dev). You get the direct contact and agility of freelance, but with capacity to cover disciplines one person can't.

Market rates in Madrid (2026). Senior freelance designer: €50-80/h. Small studio (2-5 people): €70-120/h. Mid-sized agency: €90-180/h. Large agency / consultancy: €150-300/h. These are reference figures — varies a lot by experience, specialisation and client type.

Contract red flags. Don't sign if: IP doesn't transfer to client at project close. If there's abusive cancellation penalty. If scope isn't detailed by phases. If number of feedback rounds isn't specified. If payment term is "90 days" or more (sign of cashflow problems or intent to delay).
